C11 Delivery App

A bespoke delivery management app for one of the world's leading recovery systems brands — replacing Google Forms and Drive with a proper, auditable operation that scales internationally.

C11 are a world-leading provider of recovery systems — ice baths, saunas, and high-value performance equipment shipped to athletes, clinics, and consumers around the world. The product is premium. The delivery operation, until now, was running on Google Forms and Google Drive. Drivers filling forms on the doorstep, photos and signatures dropped into random Drive folders, office staff manually matching them to orders, customers chasing for receipts. With multiple deliveries and locations every week — and high-ticket products in transit — the workflow was a growth bottleneck and a dispute risk waiting to happen.

The Problem

The Challenge

C11's delivery workflow had grown well past what Google Forms and Drive could safely handle. Every doorstep handover relied on a driver filling out a form and dropping photos into Drive — then office staff chasing it down, matching it to the right order, and emailing the customer separately. With high-value recovery equipment going out by the dozen each week, missing proof, lost photos, and disputed deliveries weren't a theoretical risk — they were a daily one.

Google Forms doing serious work

Drivers filling Google Forms on the doorstep and dumping photos into Drive folders. A perfectly fine spreadsheet stack — completely wrong for high-value, audit-critical logistics.

Delivery proof going missing

Photos and signatures in random Drive folders, hard to match to specific orders. When a customer disputed a delivery, finding the proof was a manual hunt — sometimes unsuccessful.

Customers chasing receipts

No automatic confirmation when a delivery completed. Customers called and emailed asking for proof, and the office team got buried in admin matching forms to orders to inboxes.

The workflow held together for low volumes in one country. With international expansion on the table, the operational risk and admin overhead made scaling effectively impossible.

The Build

The brief: build the tool C11 actually needs — a private, role-based delivery management app that handles the entire workflow from order assignment to signed proof-of-delivery to automatic receipt. Built in React for the web and mobile front-end, FastAPI for the backend, and MongoDB for the data store. Every delivery is now logged, photographed, signed, timestamped, and matched to its order — automatically.

Drivers log in on their phone, see assigned routes, capture photos and signatures on the doorstep, and update delivery status — all in one flow.

Photo & signature capture

Every delivery records photographic proof and a customer signature, attached directly to the order — no more loose files in Drive.

Automatic customer receipts

The moment a delivery is signed off, a branded receipt is sent to the customer and logged to C11's records. Zero office admin needed.

Admin dashboard

Office team assigns routes, monitors live delivery status, reviews proof, and pulls reports — all from a single dashboard. The Google Forms workflow is gone.

Live status updates

Real-time status as deliveries progress — assigned, out for delivery, delivered, signed. Customers and admin stay informed without anyone making a call.

Customer tracking links

Each customer gets a tracking link sent by email/SMS — they can follow their delivery without needing to chase the office for an update.

Order system integration

The delivery app talks directly to C11's existing order system. New orders flow in automatically. No double entry, no manual matching.
